Sizing the first pilot

A pilot should be narrow enough to run to a real decision within one quarter, on real evidence, with a named owner who can act on the result.

A pilot that spans an entire process or every supplier defers the decision indefinitely; scope to one product line, one document type, or one recurring check so the evaluation completes.

Agree in advance what result would justify expanding the pilot, what result would justify stopping it, and what result would justify neither — a defined middle outcome prevents an ambiguous pilot from limping on indefinitely.
